Your best-selling dish is not always your most profitable one. Menu engineering sorts every item by popularity and margin so you know what to promote, reprice, or retire.

Menu Engineering: Which Dishes Actually Make You Money

Every menu has a few dishes carrying the business and a few quietly dragging it down — and they are often not the ones owners expect. The crowd favourite can be a low-margin item you are effectively subsidising; a high-margin dish can be languishing because nobody notices it. Menu engineering is a simple, structured way to tell the difference, using data you already have.


The two things that matter


Menu engineering plots every item on two axes:


- **Popularity** — how many units you sell (your sales mix).

- **Profitability** — the contribution margin per dish, which is simply **menu price − food cost**. Note this is the cash margin in rupees, not the percentage. A ₹600 dish costing ₹200 contributes ₹400; that ₹400 is what pays your rent and staff.


Plot popularity against contribution margin and every dish falls into one of four groups.


The four categories


- **Stars — high popularity, high margin.** Your winners. Protect them fiercely: keep the recipe and quality absolutely consistent, feature them prominently, and resist the urge to discount what people already happily pay for.

- **Plowhorses — high popularity, low margin.** Beloved but barely profitable. These are your biggest opportunity. Can you raise the price slightly (popular items often absorb a modest increase), trim the ingredient cost without hurting the dish, or reduce an over-generous portion? Small changes on a high-volume item move real money.

- **Puzzles — low popularity, high margin.** Profitable but overlooked. The problem is usually visibility, not the dish. Reposition it on the menu, give it a better description or a server recommendation, and see if demand responds before giving up on it.

- **Dogs — low popularity, low margin.** They sell little and earn little. Unless a dog serves a strategic purpose (a vegetarian option, a signature you are known for), it is a candidate for removal — it clutters the menu, complicates the kitchen, and ties up inventory.


How to actually run it


You do not need special software — a spreadsheet works:


1. **Pull your sales mix** for a period (a month is a good start): every menu item and how many you sold.

2. **Cost each dish** from its recipe to get the food cost.

3. **Calculate contribution margin** (price − food cost) for each.

4. **Find your averages** — average units sold and average contribution margin across the menu.

5. **Sort each item** into a quadrant by whether it is above or below those two averages.


The averages are your dividing lines, so the exercise is relative to *your* menu, not an outside benchmark.


Turning it into decisions


The point of the exercise is action, one category at a time:


- Reprice or re-cost the **Plowhorses**.

- Re-describe or reposition the **Puzzles**.

- Feature and protect the **Stars**.

- Prune the **Dogs** that earn their keep in no other way.


A few cautions


Menu engineering guides decisions; it does not make them alone. A dish with a thin margin might drive footfall or drinks sales; a slow seller might anchor your brand. And the analysis is only as good as your recipe costs — if you have not costed your dishes accurately, the margins are guesses. Get your food costing right first, then let the quadrants tell you where to point your attention.


Run it once a quarter. Menus drift, ingredient prices move, and tastes change — a periodic re-plot keeps your most valuable real estate, the menu itself, working for you.
